A national Information Solutions Provider that helps companies manage information, workflows, and business processes effectively, reached out to HarvestROI for help. Their legacy CRM however (NetSuite), was not scaling properly for their own operational efficiency. While NetSuite provided a robust foundation for their ERP, the team found their legacy CRM configuration lacked the agility needed to keep pace with their evolving sales processes.

We partnered with the client to execute a full scale data migration from NetSuite CRM to HubSpot within a highly condensed 2-week window. 

We moved core operations from NetSuite to HubSpot using a customized hybrid approach. By prioritizing readiness and structured phase imports, we ensured the client experienced no operational disturbances during the transition. 

About The Client

The customer is a 100% employee-owned information solutions provider, delivering customized business solutions designed to save time, reduce costs, and increase revenue. They provide marketing and print services, digital marketing, document management, and more to their customers. They operates across multiple business verticals to solve complex organizational challenges. 

Because their core mission is to improve the operational efficiency of their clients, their own internal data management must be equally flawless. Managing a massive catalog of services, a 700-employee workforce, and a nationwide footprint requires an agile CRM to align their multi-divisional sales operations and preserve crucial, long-standing customer relationships.

The Challenge: A Ticking Clock and Complex Data

Before the migration, our client faced a common hurdle for scaling companies: outgrowing their legacy CRM configuration within NetSuite. While NetSuite provided a robust foundation for their ERP needs, they required a more agile, modern platform to scale their multi-divisional sales operations.

This client needed a swift, accurate transition to a modern and more agile platform like HubSpot. The primary challenge was rapidly moving their data from NetSuite to HubSpot without disrupting daily operations or losing historical context. This required a migration strategy capable of handling standard CRM objects alongside complex historical records (activities and file attachments). 1. The Accelerated Timeline

The company had a highly condensed migration window. They required their core records to be loaded quickly to support business continuity. This meant the entire migration and validation process had to be executed within a strict 10-business-day timeframe, without disrupting daily operations.

2. Data Model Misalignment

NetSuite’s architecture, especially regarding contacts, prospects, opportunities, and addresses; does not map 1:1 into HubSpot by default. We needed to engineer a clean translation of the data model to ensure it fit HubSpot's future-state design perfectly.

3. Preserving Complex Associations

Maintaining accurate relationships across objects (e.g., contact-to-company, address-to-company, and opportunity-to-company) is typically the primary failure point in CRM transitions. Our migration strategy had to flawlessly preserve these connections, even when source exports lacked consistent record IDs.

4. The Activity and Attachment Hurdle

Historical context is everything for a sales team. Moving calls, emails, notes, meetings, and file attachments introduced massive complexity. This was compounded by high data volumes and strict association requirements.

 

The Solution: A Hybrid, High-Velocity Migration

To meet the tight deadline and ensure absolute data integrity, we started with  a highly structured 10-business-day execution window. Rather than a risky "lift and shift," our Solutions Engineering team designed a tailored, hybrid approach specific to the client's data architecture.

We divided the migration into two distinct phases to balance speed with technical precision:

Phase 1: Foundational Migration of Core Objects

We prioritized the fastest and most reliable method for standard CRM objects: structured CSV imports. We mapped and normalized the legacy fields into HubSpot properties, establishing a clean baseline first. This secured the core associations (e.g., ensuring a contact correctly linked to both a company and a specific address) before introducing complex historical data.

Phase 2: Complex Data Load (Activities and Attachments)

Moving activities (calls, emails, notes) and files required a different strategy to bypass standard UI limitations. We deployed a scoped, secure transfer to pull files and historical records directly into HubSpot. This ensured critical sales context remained intact and firmly attached to the correct engagement records. 


The Technical Process: From Mobilization to Go-Live

A successful 2-week migration relies entirely on preparation. We established a firm rule: the 10-day "migration clock" would not start until all required deliverables and mapping confirmation were fully verified by the customer.

Readiness & Mobilization (Days 0-1)

Secured final exports and confirmed all structural mapping decisions to proactively prevent technical blockers and data duplication

 Core Data & Historical Context Load (Days 2–7) 

Executed systematic, phased imports of foundational records, followed immediately by the transfer of attachments and historical activity logs, running continuous quality checks along the way. 


 Production Cutover (Days 9–10) 

 Executed a final "delta migration" to capture any records updated during the migration window, officially transitioning HubSpot to the primary system of record and initiating end-user enablement without a drawn-out testing cycle 


The Outcome: Empowered Teams and Trusted Data 

Post-migration, the client emerged with a fully optimized HubSpot portal. By adhering to the strict 2-week roadmap, the transition was completed on schedule, followed by a dedicated 2-week post-migration maintenance period for stabilization and support.

The impact was immediate and substantial:

  • Preserved History: The client successfully retained critical historical sales and customer data dating back to 2019.
  • Global Scale: The new system now reliably supports a 700-employee global workforce, directly empowering 11 core operational users and a 55-person sales team.
